Why agencies fail contractors
Most agencies that burn HVAC contractors aren't malicious. They just don't know the business well enough to deliver what they sold.
They have never sat at a kitchen table at 7pm explaining to a homeowner why the dual fuel quote from the company down the road is $6,000 more than it needs to be. So they optimize for the only number they can see, which is leads.
Here's what that costs you.
Say you spend $1,600 a month. Chasing volume, an agency gets you 200 leads at $8 each. The worst I have seen was a small two-location operation running four figures a month in ad spend, and around 6% of their leads booked an estimate. Most are not that bad. That one was real. Call it 12 estimates and 4 installs.
Same $1,600 at $80 a lead gets you 20 leads. Half book, so 10 estimates and 3 installs.
So volume wins?
On paper. One extra sale, same spend. But look at what that sale cost.
Your dispatcher made 200 calls instead of 20. That is not an afternoon. Between the redials, the voicemails, the CRM notes and the ones who actually pick up and talk, a good CSR gets through about 60 a day. So 180 extra calls is three days of somebody's week, and at $30 an hour that is $720 in wages before you count what else they did not get done.
On a $6,000 furnace, that extra sale is worth about $1,000 in profit. You spent $720 of it on the phone.
Now put that $720 back where it belongs. At $80 a lead that is 9 more good leads, 4 or 5 more estimates, and at least one more install. You are back to 4 sales without the three days.
Then there is the part that never shows up on a report. Somewhere in that list of 200 were the 3 or 4 people who were actually ready to buy that month. They waited three days for a callback while your team worked through the other 196. The best time to reach a new lead is inside five minutes. After that your odds fall off a cliff. Lose one of those and volume's extra sale is gone too, and you never find out it happened.
Fewer leads is not less business. It is the same business, without the week.
Four installs either way. One path costs you three days of somebody's week and buries the people who were ready to buy. The other doesn't.
On a $6,000 furnace, four installs off $1,600 in ad spend is $24,000. On a $14,000 heat pump it is $56,000. You do not need 200 leads for that. You need 20 that meant it.

Install leads never actually land on your website. Meta form, phone call, estimate booked. So why start there?
Because nobody spends $16,000 without looking you up. They fill in the form, then they Google you that night. Or your advisor leaves the kitchen table and they check you out before signing. Either way your site is what they use to decide whether you are the real deal, and you are not in the room when they look.

Ads written for someone replacing a system, not someone shopping a cheap service call. Every form has a typed question on it, so the people who reach your dispatcher meant to be there. Leads can come the first day.

Scale to a full calendar
Once we know your cost per sale, and you have told me your net margin on an install before marketing, we raise the budget and watch both. We keep going until your cost per sale moves or your install calendar is full. Then we stop.

Meta ads are US$1,500 a month plus your ad spend, minimum US$100/day. That is standalone. It does not require a website from me.

About
HVAC owner first. Marketer second.
I spent two years as a Home Comfort Advisor at Milani, one of the largest residential HVAC companies in BC, around 100 trucks at the time. That is where I learned to sit at a kitchen table and sell a heat pump.
Then I co-founded Mom's Heating & Cooling and took it from nothing to $375K a month in ten months. Then I started Jolly, which does installations across Metro Vancouver and is the company I run today.
I picked this industry on purpose. Heating and cooling is not optional, so it holds up when the economy does not, and the tickets are high with good margins compared to most businesses I have run. Our suppliers have told us repeatedly since late last year that almost everyone has slowed down, including them. We are one of the only accounts they have growing in equipment volume. Suppliers see everybody's numbers, so that is not my opinion about my own company. It is theirs.
HyperPop only works with residential HVAC contractors. I used to run a full-service agency doing branding, packaging, e-commerce, all of it. When you do everything, you do nothing amazingly, your margins suffer and your head explodes. So I narrowed it to what I actually know.

Questions
Before you book
How much ad spend do I need?
$100/day minimum. Below that Meta does not get enough data to optimize, and you will draw the wrong conclusion from a bad first month.
Do I need a website to run ads?
No. Install leads come through Meta forms and go straight to your phone, so the ads work without one. But the homeowner will look you up before they sign a $16,000 job, and if the site looks like it was built in 2011 that costs you closes you never find out about. One extra heat pump sale covers the build.
How long until I see leads?
Leads can come the first day the ads are live. Almost every contractor I have worked with was profitable inside the first month. If you are not happy with the first month, we stop and I refund my fee.
What is the guarantee, exactly?
First month of Meta ads only. If you are not happy, for any reason, we cancel and I refund my management fee. Ad spend already spent is not refundable, and the refund goes with cancelling, so it is not a free first month if you carry on. It does not cover the website build, which is a delivered asset.
How long does a website take?
1 to 2 weeks from the day I have your logo, your photos and your service areas.
You are in Canada. Do you know my market?
Rebates, licensing and labour costs are local, and I will ask you about all of it on the intake call. Funnel math and lead quality do not change at the border. We have run installation campaigns from California to West Virginia.
Do I own the website?
Your domain is yours and stays in your name, and I never touch your email records. The site itself is hosted on my infrastructure while you are a client, which means it comes down if you stop. If you want to take it with you there is a buyout, and the terms are in the agreement before you sign anything. Nothing about that is hidden and I will walk you through it on the call.
How many clients do you take?
Enough that I can still run every account myself. When that stops being true I will stop taking new ones.
